Furniture Manufacturing and Distribution ERP Case Study

Evaluating and selecting an ERP system to streamline distribution and automate production planning. See how ERP software can solve operational challenges and improve profitability.

Furniture Manufacturing and Distribution ERP Case Study

Evaluating and selecting an ERP system to streamline distribution and automate production planning. See how ERP software can solve operational challenges and improve profitability.

Key Takeaways:

  • RubinBrown completed a comprehensive operational and technology assessment across a large vertically integrated furniture manufacturing supply chain, manufacturing network, and supporting business processes.
  • The assessment identified significant fragmentation across legacy systems: multiple out of date ERP software systems, retail POS (point of sale), configuration platforms, CAD tools (computer-aided design tools), spreadsheets, and dozens of plant‑level applications. This had resulted in heavy manual work, disconnected data, and limited enterprise visibility.
  • Using structured discovery sessions across 10+ operational sites and 90+ cross‑functional stakeholders, RubinBrown documented current‑state requirements, pain points, and future‑state opportunities critical for selecting and implementing a unified ERP platform to improve operational efficiencies.
  • RubinBrown developed the organization’s ERP Vendor Packet and Strategic Roadmap to guide vendor selection, solution evaluation, and transformation readiness, providing clarity around ERP software options, aligning with leading software vendors.

Client:

The client is a $700M, vertically integrated home furnishings manufacturer and retailer with an international manufacturing presence and a national distribution network. Operations span multiple plants specializing in upholstery, case goods, sawmill and rough‑mill processing, distribution centers, retail locations, and complex inventory management requirements.

Production consists of a blend of domestically manufactured goods and imported materials from global suppliers, with a significant percentage of finished products produced in-house. This integrated model, combining design, manufacturing, retail, e‑commerce, and international sourcing, demands real‑time operational visibility, coordinated planning, and consistent execution across diverse functions and geographies.

Challenge:

The organization’s legacy technology environment was characterized by manual processes, limited automation, and dozens of disconnected systems, creating significant operational challenges and barriers to scale, accuracy, and operational transparency.

Key challenges included:

  • Complex, fragmented system landscape, including two separate ERP instances supporting various parts of the business, combined with retail POS, configurator platforms, and numerous homegrown or offline tools.
  • Heavy manual effort across production planning, costing, service request management, imports/exports, production tracking, and data reconciliation.
  • Limited visibility into inventory, WIP, finished product availability, production status, service requests, and in‑transit shipments, limiting real-time operational insight.
  • Data governance challenges, including inconsistent item masters, BOMs (bills of material), routings, UOMs (units of measurement), and job structures across plants.
  • Manual pricing and configuration logic, with rules maintained across spreadsheets and legacy tools.

Actions:

RubinBrown led a multi‑phase initiative designed to document the current state, define enterprise requirements, and create a strategic path forward for ERP transformation to streamline operations.

Enterprise Discovery and Current-State Assessment

The assessment included:

  • Clear documentation of requirements across major workstreams (Order to Cash, Plan to Produce, Procure to Pay, Forecast to Plan, Record to Report) to support future initiatives to automate core processes.
  • A full mapping of application dependencies, integrations, and data flows across more than twenty systems.

Strategic Roadmap Creation

RubinBrown developed a transformation roadmap covering:
  • ERP readiness activities and transformation themes supporting future ERP implementation
  • Data governance and cleanup priorities
  • Early‑start initiatives (e.g., data entity alignment, process standardization, integration strategy)
  • Program assumptions, risks, and sequencing recommendations

ERP Vendor Packet Development

RubinBrown created a highly detailed ERP vendor packet capturing:
  • Operational workflows and cross‑functional processes across 30+ business capabilities
  • System architecture, integration requirements, and key dependencies
  • Functional pain points, current‑state documentation, and critical success factors impacting operational performance and profitability

Solution:

The combined assessment, vendor packet, and strategic roadmap provided the foundation for selecting the right ERP platform and implementation partner and now serves as a reference for similar case studies.

RubinBrown assisted with creating and facilitating:

  • A unified set of enterprise requirements grounded in operational needs, including Order to Cash processes such as invoice management
  • A cross‑functional readiness plan covering people, processes, data, and technology to improve enterprise data visibility
  • Clarity on the future‑state vision required to support long term scalability, integrated operations, and improved customer satisfaction
  • A fair and competitive evaluation of several ERP products and leading software vendors, which enabled the client to choose the best fit solution to meet business needs.
  • Advisory services to assist with vendor management, demonstration scoring, vendor of choice selection, reference checks, and contract negotiation.

Results:

The engagement positioned the organization to move confidently towards ERP implementation.

Key outcomes included:

  • A consolidated, enterprise‑wide view of operations, pain points, processes, and system dependencies across previously disparate systems.
  • A comprehensive vendor packet enabling vendors to deliver tailored, relevant software solution proposals. • A strategic roadmap outlining the transformation path, foundational activities, and early‑start projects that reduce program risk, improve lead times, and accelerate time‑to‑value.
  • Executive alignment around the case for change, transformation priorities, and next‑phase readiness requirements.
  • Selection of a manufacturing ERP system that will meet the functional, process, and strategic goals of the organization.

The organization is now equipped with the clarity, structure, and cross‑functional alignment needed to implement its chosen ERP solution and begin a multi‑year transformation to unify operations, modernize processes, and enable long‑term strategic business growth.

What Our Clients Say

"Hiring RubinBrown to help us with this ERP decision was the best decision we could have made for our company. We needed their expertise and their advice. Without it, we could have made some very bad, very expensive decisions. Thanks to the RubinBrown team's gentle guidance, thoroughness, and support, we knew we were making the best choices for our company by not buying a new ERP system at this time."
